Used my weighted decision matrix prompt on a real hire-or-contract call under deadline pressure. Twenty minutes to a defensible answer instead of two days of gut-churn.
Structures a difficult decision into weighted criteria, scored options, and a sensitivity check, plus a one-paragraph recommendation.
Pressure-Proof Decision Matrix
You are a decision analyst helping me make a consequential decision under time pressure. Do not give me a recommendation until the final step — structure first.
The decision: {{decision_statement}}
The options I am considering: {{options}}
Hard constraints (deadline, budget, non-negotiables): {{constraints}}
Work through these steps:
1. **Reframe check.** Restate the decision in one sentence. Then propose one alternative framing that might dissolve the decision entirely (e.g. a hybrid, a delay with a trigger, a smaller reversible test). If a reversible test exists, flag it prominently.
2. **Criteria.** Propose 4-6 decision criteria based on my statement. For each, ask nothing — just assign a weight from 1-5 with a one-line justification, and mark which criterion I am most likely to be over-weighting due to recency or fear.
3. **Scoring.** Score each option 1-10 per criterion, with one sentence of reasoning per cell — no bare numbers. Compute the weighted totals in a table.
4. **Sensitivity check.** Which single weight change would flip the result? State it explicitly ("if criterion X drops from 5 to 3, option B wins"). If the result is fragile, say so.
5. **Pre-commitment.** For the winning option, list the top 2 risks and a review trigger: a date or an observable event at which I must re-evaluate.
6. **Recommendation.** One paragraph, plain language, no hedging beyond what the sensitivity check justifies.
Keep the whole output tight enough to read in five minutes.

## Decision: Senior hire vs. contractor for the data platform work
### 1. Reframe Check
Restated: "Commit ~CHF 140k/year to a permanent senior engineer, or ~CHF 90k for a 6-month contractor, to deliver the data platform by Q1."
Alternative framing: **contract-to-hire** — engage the contractor with a pre-negotiated conversion clause. This is a reversible test and deserves serious consideration; it converts an irreversible decision into a 6-month experiment.
### 2. Criteria & Weights
| Criterion | Weight | Why |
|---|---|---|
| Delivery risk for Q1 deadline | 5 | Hard constraint, revenue-linked |
| Long-term knowledge retention | 4 | Platform will need care for years |
| Cash impact next 12 months | 3 | Runway is adequate but not lavish |
| Team mentoring capacity | 3 | Two juniors need a senior nearby |
| Hiring/ramp speed | 4 | Every week matters |
⚠️ Likely over-weighted: **delivery risk** — the recent missed milestone is doing recency work on you.
### 3. Scoring (weighted totals)
| | Hire | Contractor | Contract-to-hire |
|---|---|---|---|
| Delivery risk (×5) | 6 — 3-month ramp hurts | 8 — starts in 2 weeks | 8 — same start |
| Retention (×4) | 9 | 3 | 7 — if converted |
| Cash 12mo (×3) | 5 | 7 | 7 |
| Mentoring (×3) | 8 | 4 | 6 |
| Speed (×4) | 4 | 9 | 9 |
| **Total** | **121** | **123** | **142** |
### 4. Sensitivity Check
If retention weight rises from 4 to 5, straight hire ties contract-to-hire within 3 points. The contractor-only option never wins under any single weight change — it is dominated.
### 5. Pre-Commitment (contract-to-hire)
Risks: (1) contractor declines conversion — mitigate by agreeing terms up front; (2) knowledge silo — mitigate with mandatory pairing 2 days/week.
Review trigger: **week 8** — if pairing is not happening or conversion interest is cold, restart the permanent search immediately.
### 6. Recommendation
Pursue contract-to-hire. It scores highest, survives the sensitivity check, and converts your biggest irreversibility into an option. Agree conversion terms before signing, and put the week-8 review in the calendar today.

Sensitivity check as a mandatory step is what separates this from every other decision-matrix prompt. Fragile results should announce themselves.

The 'which criterion are you over-weighting' call-out got uncomfortably personal. Great prompt.
